1) What “AI workflow automation” actually means

A workflow is automated when all of these are true:

  1. Trigger is explicit (what starts the run).
  2. Inputs are defined (what must exist, where it comes from).
  3. Outputs are verifiable (what “done” looks like).
  4. Decision rules exist (branching logic is explicit).
  5. Failures have paths (fallback steps and escalation).

Phase 1 — MAP (10–25 minutes)

Most automations fail because they’re built as a single blob.

Use three layers:

Layer 1 — Trigger

What starts the run?

Layer 2 — Decision

Rules + thresholds that determine what happens next.

5) Decision rules: the difference between automation and hope

A rule is operator-grade when it can be evaluated as true/false.

Bad:

  • “If it looks good, send it.”

Good:

  • “Send only if all are true:
    1. required fields present (name, company, request)
    2. draft under 180 words
    3. confidence score ≥ 0.7
      else: create a ‘missing input’ task and draft a clarifying question.”

Decision rules should be:

  • explicit
  • testable
  • logged
  • tied to outcomes

6) Observability: if you can’t see it, you can’t trust it

If a workflow breaks silently, it will break at the worst possible time.

Minimum observability checklist:

  • Run ID (unique identifier for each run)
  • Trigger timestamp
  • Input snapshot (what it saw)
  • Decision outputs (what branch it chose and why)
  • Action results (success/failure + error)
  • Human outcome (approved/rejected/edited)
  • Latency (how long it took)

7) The operator checklist for reliability (non-negotiable)

Before you call something “automated”, confirm:

Input validation

  • What happens if required fields are missing?
  • Do you block, request, or infer?

Deterministic outputs

  • Same input → same output class (at least at the decision level)
  • AI can vary the wording, not the routing

Safe retries

  • transient failure retries don’t duplicate actions
  • idempotency: if you run it twice, it doesn’t send two emails

Guardrails

  • AI has a role, not full control
  • high-risk steps are always verified

Handoff

9) Tools: what to use (without overcommitting)

You can do AI workflow automation at four levels:

Level 1 — Document + checklist (lowest tech)

Best when: you’re early, you want speed, you hate maintenance.
Risk: manual drift if you don’t enforce the checklist.

10) Metrics: what to measure so it improves instead of rotting

If you don’t measure it, you can’t stabilise it.
